Staff vs Principal Engineer: Levels, Scope and Pay

Definition

On the individual-contributor (IC) engineering ladder, senior, staff and principal are the top three levels. A staff engineer (typically IC5) drives technical direction across multiple teams; a principal engineer (IC6) holds organisation-wide technical authority. Neither manages people. The catch: not every company has a staff rung, so the same title prices differently depending on the ladder.

No title in engineering is priced as inconsistently as "principal", and the reason is the level directly below it. At some companies principal sits one step above senior. At others a staff rung sits in between, and principal means something bigger. Two "principal engineer" offers can be AUD 30k apart and both be correct. This guide defines senior, staff and principal, explains how they differ from engineering management, and gives the real Australian bands so you can price the scope rather than the label.

The three levels

These map to scope and autonomy, not years. Pricing a brief at the wrong level is one of the most common causes of a stalled search, as our glossary notes under Engineering Levels.

Staff vs principal, and the ladder trap

The clean distinction is scope: a staff engineer influences a few teams; a principal influences the whole org. But whether a company runs a staff rung at all changes what "principal" is worth:

Level (Sydney, base)Standard ladderStaff-rung ladder
SeniorAUD 160-190kAUD 160-190k
Staff(no rung)AUD 190-220k
PrincipalAUD 190-220kAUD 220-250k

Where there is no staff rung, principal is the first level above senior and prices at AUD 190 to 220k. Where a staff rung exists, principal sits a full level higher and stretches to AUD 220 to 250k. This is exactly why the same title can be AUD 30k apart. The fix, for hirers and candidates alike, is to establish which ladder you are on and price the scope. Full detail sits in the staff engineer compensation guide and the principal engineer salary guide.

IC track vs management

Staff and principal are the senior rungs of the individual-contributor track, the ladder for engineers who lead through technical work rather than managing people. It runs parallel to the management track (engineering manager, head of engineering) at equivalent seniority and pay. A strong engineer can reach principal without ever managing anyone. For the management side, see our engineering manager salary guide and how to hire a CTO or VP of engineering.

Write the scope before the title. A principal brief that is really a staff role attracts staff-level candidates at principal cost expectations, the worst of both worlds.

Hiring at these levels

Define the scope explicitly: how many teams the role influences, whether it carries org-level technical direction, and where it sits relative to your existing seniors. Then price against the right ladder. Our software engineering practice calibrates and runs these searches, and the salary checker carries the live bands.

FAQ

What is a staff engineer?

A staff engineer is a senior individual-contributor level (typically IC5) where the engineer drives technical direction across multiple teams and owns architectural decisions, without managing people. It sits above senior engineer and, depending on the company's ladder, below or alongside principal. Staff is where an engineer's impact starts to extend beyond a single team.

What is the difference between a staff engineer and a principal engineer?

Both are senior individual-contributor roles with no people management. A staff engineer drives technical direction across a few teams. A principal engineer, the most senior IC level at most companies, holds organisation-wide technical authority and sets direction across the engineering function. The gap is scope: multiple teams versus the whole org. Not every company has both rungs, which is why the same title can mean different things.

How is a staff or principal engineer different from an engineering manager?

Staff and principal are individual-contributor (IC) roles: they lead through technical work, architecture and influence, not through managing people. An engineering manager leads through people: hiring, performance, delivery and team health. The IC track and the management track are parallel ladders of equivalent seniority, and strong engineers can reach principal without ever managing anyone.

What do staff and principal engineers earn in Australia?

On the standard ladder in Sydney, senior software engineers earn AUD 160 to 190k base in 2026 and principal engineers AUD 190 to 220k. At companies that run a staff rung between senior and principal, staff engineers earn AUD 190 to 220k and principal stretches to AUD 220 to 250k. The same title can be AUD 30k apart depending on the ladder, so price the scope, not the label. Bands are base only, 25th to 75th percentile of accepted offers.
